What an FBA Sourcing Agent Handles
Most of the value sits in stages 3 to 6, where defects and label errors are caught before Amazon sees them.
| Stage | Agent’s job | Typical duration |
|---|---|---|
| 1. Brief | Confirm specs, target price, quantity, certifications | 1–3 days |
| 2. Sourcing | Shortlist audited factories, collect competing quotes | 5–10 days |
| 3. Sampling | Order, inspect and ship pre-production samples | 7–14 days |
| 4. Negotiation | Lock unit price, MOQ, payment terms, lead time in writing | 2–5 days |
| 5. Production and QC | In-line and pre-shipment inspection, photo or video report | 30–60 days |
| 6. FBA prep | FNSKU labels, polybags, suffocation warnings, carton labels | 3–7 days |
| 7. Consolidation and freight | Merge suppliers, book sea or air, clear customs | 7–44 days |
| 8. Reorder | Keep specs on file for faster repeat runs | Ongoing |
FNSKU means Fulfillment Network Stock Keeping Unit, the barcode Amazon scans at receiving. MOQ is minimum order quantity. QC is quality control.
How to Brief an FBA Sourcing Agent
A complete brief returns comparable quotes; a photo returns guesses. Include these eight items:
- Reference link, drawing or 3D file
- Materials and finish, with acceptable substitutes
- Dimensions and tolerances
- Required certifications or test reports
- First-order quantity and expected annual volume
- Packaging type: polybag, box, insert, set
- Target free on board (FOB) price at the export port
- Destination: FBA direct, 3PL or your own warehouse
Add the eight stages together and a first order takes 80–130 days from brief to Amazon check-in. Plan your launch date and advertising budget on that window, not on the factory’s production quote.
Sourcing Agent vs Prep Center vs Forwarder
Their services overlap at the warehouse, but only the agent touches the factory relationship.
| Task | Sourcing agent | FBA prep center | Freight forwarder |
|---|---|---|---|
| Find and audit factories | Yes | No | No |
| Negotiate price and MOQ | Yes | No | No |
| Inspect during production | Yes | Incoming check only | No |
| FNSKU labeling, polybag, kitting | Usually | Yes | Rarely |
| Book freight, clear customs | Usually | Sometimes | Yes |
| Deliver to Amazon fulfillment center | Usually | Yes | Yes |
| Charges | Fee or commission | Per unit prepped | Per shipment |
| Use alone when | You have no supplier yet | You own a reliable factory | You only need transport |
Vietnam or China for FBA Sourcing
Tariffs now decide landed cost more than unit price. Classify your product’s Harmonized System (HS) code first, then compare both countries on the duty-paid figure.
| Factor | China | Vietnam |
|---|---|---|
| US duty exposure (Sept 2026) | 12.5% forced-labor duty stacked on legacy Section 301 and Section 232 rates | 12.5% Section 301 forced-labor duty since July 24, 2026, HS code dependent |
| Standard MOQ | 50–200 units per SKU on catalog goods | 100+ units, higher on furniture |
| Production lead time | 30–60 days | 30–60 days plus imported inputs |
| Ocean transit to Los Angeles | 18–27 days | About 25 days from Cat Lai port |
| Ocean transit to US East Coast | 28–44 days | 30–40 days |
| Strong categories | Electronics, hardware, precision molds | Furniture, textiles, footwear, rattan, ceramics |
| Weak categories | Labor-heavy handicrafts, solid wood | Electronics, items needing Chinese components |
| Direct FBA delivery network | Mature | Growing, often via forwarder |

Never pick a factory on unit price alone. A plant that has never shipped to Amazon will mislabel your first run. Ask for proof of past FBA shipments before sampling. A 9% higher quote is cheaper than 3,000 refused units.
US Tariffs on FBA Imports in 2026
Treat every figure below as a planning number and confirm the live rate with your broker before quoting a landed cost.
| Date | Event | Effect on FBA sellers |
|---|---|---|
| February 20, 2026 | Supreme Court strikes down reciprocal tariffs under the International Emergency Economic Powers Act (IEEPA) | Refund claims opened for prior duty |
| February 24, 2026 | IEEPA tariffs terminated; Section 122 global tariff starts at 10% | Same base rate for China and Vietnam |
| July 24, 2026 | Section 122 surcharge expires at its 150-day limit; Section 301 forced-labor duties start at 12.5% for Vietnam and China | Duty-paid quotes issued before July became stale |
| Ongoing | Legacy Section 301 duties up to 25% and Section 232 remain stacked on many Chinese consumer goods | China often carries 15 points or more above Vietnam on those HS codes |
| Ongoing | 40% transshipment penalty on Chinese parts relabeled in Vietnam | Ask factories for material origin declarations |
Landed Cost Example: China vs Vietnam
Worked example for 2,000 woven storage baskets in one 40-foot container. FOB and duty figures are planning numbers only.
| Cost line | China quote | Vietnam quote |
|---|---|---|
| FOB unit price | $6.20 | $6.80 |
| Goods value | $12,400 | $13,600 |
| Ocean freight and insurance | $3,100 | $3,300 |
| Duty at planning rate | 35% = $4,340 | 12.5% = $1,700 |
| Agent fee | 7% = $868 | Flat $1,500 |
| Landed total | $20,708 | $20,100 |
| Landed per unit | $10.35 | $10.05 |
The Vietnamese basket costs 10% more at the factory gate and 3% less at your door. Swap in the duty rate for your own HS code and the gap flips or widens.
Amazon FBA Sourcing Agent Fees Explained
Four pricing models dominate. None is automatically cheaper; each hides cost in a different place.
| Model | Typical range | Where the cost hides | Suits |
|---|---|---|---|
| Commission | 3–10% of factory price, falling with volume | Base: FOB price or freight-inclusive CIF price? Confirm | Beginners, irregular orders |
| Flat service fee | $150–$500 per SKU or $300–$3,000 per project | Add-ons: inspection, samples, freight | Repeat buyers, higher volumes |
| Fixed price per unit | One all-in number | Factory price never disclosed | Hands-off sellers |
| Zero fee | 0% invoiced | Factory kickback of 10–30% inside unit price | Tiny test orders only |
Same $20,000 order, three agents:
- 7% commission: $1,400 invoiced
- $2,999 flat fee: more expensive here, cheaper from $43,000 upward
- Zero fee with a 15% factory kickback: $3,000 paid without ever seeing it
DDP vs DAP for Amazon Shipments
Incoterms, the trade terms that fix who pays what, matter as much as the agent fee. Amazon never acts as importer of record, so only one term works for direct FBA delivery.
| Term | Who pays duty | Who is importer of record | FBA outcome |
|---|---|---|---|
| DDP, delivered duty paid | Agent or forwarder, before delivery | Forwarder’s customs broker | Accepted |
| DAP, delivered at place | Buyer, at the border | Buyer, who must hold a US customs bond | Refused if duty unpaid |
| FOB, free on board | Buyer, via own forwarder | Buyer | Works only with your own forwarder |
DDP quotes often hide a margin on duties. Ask for freight, duty and brokerage as separate lines, then compare against an independent forwarder.
2026 FBA Prep Rules Your Agent Must Meet
Amazon stopped offering US FBA prep and labeling on January 1, 2026. Every unit must arrive fully prepped, so your agent or a prep center now carries the work.
| Requirement | 2026 standard | Failure cost |
|---|---|---|
| Unit barcode | FNSKU on every unit unless brand-owner manufacturer barcode approved | Unplanned prep fee or rejection |
| Polybag | Suffocation warning on any bag with a 5-inch or wider opening, film 1.5 mil minimum | Return to sender |
| Carton | Max 25 inches longest side, max 50 lb | Refusal at dock |
| Heavy cartons | “Team Lift” label at 50–99 lb, “Mechanical Lift” at 100 lb+ | Delay, possible refusal |
| Commingling | From March 31, 2026 resellers need own FNSKU; brand owners may use GS1 manufacturer barcodes (UPC/EAN) | Inventory misattribution |
| Expiration | Date printed in MM-DD-YYYY or MM-YYYY on units and cartons | Stranded inventory |
| Sets | “Sold as set” sticker on multi-piece units | Split shipments, lost units |
Ask for a photo of one finished, labeled unit before the batch ships.
Where to Prep: Factory, Agent or US
Factory-side prep is cheapest only when your agent inspects the labeled cartons before loading.
| Option | Cost per unit | Added time | Main risk |
|---|---|---|---|
| At the factory (China or Vietnam) | $0.10–$0.30 | 2–3 days | Barcode error travels 8,000 miles unseen |
| Agent’s warehouse | $0.30–$0.60 | 3–5 days | Extra handling, but allows a final count |
| US prep center | $0.75–$1.50 plus receiving | 5–10 days | Freight already paid on unlabeled goods |
Red Flags Before You Sign
Test for these before wiring a deposit.
- No physical address or business license on request. A real agent sends both within a day.
- Quotes without factory name or Incoterm. You cannot benchmark a number with no origin.
- Refusal to share an inspection report sample. Photo-only “reports” hide defect rates.
- Deposit requested to a personal account. Company bank accounts only, matching the license.
- Zero fee with no explanation of income. The factory is paying them, so the factory is the client.
- Reply time above 48 hours on a technical question. It will not improve once production starts.
- Pressure to skip the sample stage. Skipping saves ten days and risks the whole run.
Pick two agents from the table, send the same brief to both, and compare the quotes line by line.
